How we work
From app list to heat table without a steering-committee theatre.
This is the shape of a Portfolio Health Review. Dashboard commissions and briefings borrow the same rooms and the same rules about incomplete packs.

Lock the live list
We agree which titles count, which storefronts count, and the two or three questions the brief must answer. Private betas stay out unless you put them in writing. White-label copies of the same binary are declared as copies so we do not rank the same crash cluster twice and call it a portfolio.

Send the pack
Crash extracts, retention tables, release calendars, incident notes, the shared-library spreadsheet, and a sentence on identity. The document-pack note lists what we ignore. Incomplete packs pause the ten-day clock. We will not invent a version window to keep a steering date.

Two readers, then one table
Aisha and a second reader work the same pack apart, then reconcile. Shared failures become their own row. Titles that cannot be scored — missing extracts, three weeks of traffic — stay unscored rather than interpolated. The heat table is drawn before the findings session, not during it.

The room
Half a day. First hour: the table. Second hour: the two titles or joints that moved most. Product owners are in the room; the steering committee is optional. The brief is final after this session so a missing constraint can change a rank.

Aftercare that is actually after
The bound brief and the recorded session go to the counterpart. We are available for ten days of written dispute on a finding. We are not on the next release train. If you want the ranking kept, that is a quarterly briefing. If you want a wall, that is a commission, scoped separately.

Findings: our room, your floor in Peninsular Malaysia, or video if the group is split across sites. Workshops need wall space for printed tables. We will not run a ranking hour on a laptop slideshow.
What we need from you
One counterpart with authority to obtain extracts. A warning to product owners that the findings session is a working room. Crash exports labelled sampled or full. No production identity files.
